For the past few years, digital health funding has been rewarding velocity. The process is repetitive and quick: raise funds, build AI-driven healthcare apps, deliver to key stakeholders, then raise again. For healthcare businesses today, capital is consolidating into fewer, larger bets. Moreover, the companies that are acquiring capital aren’t always the ones with the flashiest growth curves. Rather, they are the ones that solved a structural problem in ways that a larger platform would rather buy the solution than build it internally.  

The Free AI Problem 

When an EHR vendor ships native AI ambient documentation, prior authorization automation, or clinical decision support as a bundled feature, it does more than compete with startups in that category. It resets the buyer’s expectations for what “table stakes” means. Features that once justified a standalone purchase become expected capabilities that come included with the platform. Two years ago, hospital systems evaluating a point solution would ask whether the solution works. Now, the question is: “Why would we pay for this separately when it’s already in our EHR?” 

Founders who treat this as a temporary development are missing the bigger picture. This is a lasting shift in how products are valued in the digital health stack. Features are becoming infrastructure, and infrastructure eventually gets absorbed. The leaders getting ahead of this are repositioning now, before the market forces the decision for them. 

Three Postures, One Decision 

In response to this shift in digital health funding, healthcare companies are sorting into three postures. Below is a breakdown of how healthcare businesses want to position themselves. 

The first is scale. Companies that have unique data advantages, network effects, or deeply embedded workflows are vigorously pushing to become the industry standard before consolidation closes the window. However, scale only works if the story underneath the growth numbers is difficult to copy.  

The second is acquisition readiness. More founders are building with the sole purpose of acquisition, not as a backup plan but as a primary strategy. This means building for seamless integration, defensible IP, and interoperability with the platforms most likely to buy. However, leaders should be building to optimize standalone growth metrics.  

The third is market leadership through differentiation that a broad EHR platform cannot replicate. These include deep specialty workflows, proprietary clinical data assets, and regulatory expertise in a narrow but high-value niche. 

None of these postures is inherently better than another. It is important to choose the posture that aligns with the organization’s short and long-term goals. What is dangerous is not choosing or choosing without the strategic clarity to package yourself for acquisition.   

Where AI Strategy Fits 

The common thread across all three postures is that AI strategy can no longer be treated as a feature decision. Rather, it is a positioning decision. A founder building healthcare technology for acquisition needs an AI architecture that integrates seamlessly with a buyer’s existing stack. A founder building for market leadership needs AI that is difficult to replicate because it is trained on proprietary data or tailored to a specialty workflow that a generalist vendor will not prioritize. Lastly, a founder building for scale needs AI that compounds the product’s core competitive advantage rather than sitting alongside it as an add-on feature.  

Getting the distinction wrong can not only cause slow growth but also turn a company into the kind of commodity feature that a free EHR update makes obsolete.
